Dev Diary:

     This was a very interesting project to work on due to the large size of the team. This was one of the first times I had worked with a team this big and as a result I had to learn new management techniques to accommodate each team member.

  • For this project I used a Kanban approach in conjunction with the software Trello to make sure each team member understood what was expected of them and that deadlines were met.

  • Using this method allowed me to effectively and efficiently assign deadlines that were reachable.

  • I lead SCRUM meetings twice a week to further make sure that each team member understood what was expected of them for each week.

  • I coordinated with online team members from different time zones.

  • The game was released on time and feature complete.

Learning Moments:

  • Hybrid Teams mean that production changes. This project was a hybrid one, meaning we had team members that were in person and online, with some opting to do both. This meant that communication was more of a challenge. I had to make sure that everyone was on the same page, even ones not in the room so to speak. This was a production challenge that required constant monitoring, so that no one was left behind during development.

  • How you deal with a blow up is key. Towards the end of development we had one of our level designers blow up at the team during one of our stand up meetings. In the moment I was stunned, but I learned that what is vital is how you respond to a situation like this. I had a one on one meeting with the upset team member and was able to identify what the core issue was. Not only did this make the team member feel heard, it also helped me as the producer correct the problem and prevent it in the future.

  • Large teams mean you have to delegate. I was the only dedicated producer on this large scale team, and so I quickly learned that in order to make sure the team ran well I had to delegate. I set up a system where we had Leads for each discipline, and this helped alleviate the burden a lot. It also meant that I had a more direct line of communication with the entire large team through these Leads.
